Your Documentation Is Already Lying to You
I spent three years watching documentation rot. Here's why it happens, what's actually changing, and the uncomfortable truth about keeping docs alive.

- Incorrect docs generate errors, not just warnings
- The documentation build is as important as the code build

The Parts AI Is Actually Good At

- Translating between documentation formats

Bad at:

- Creating tutorials that build understanding progressively
- Knowing which edge cases matter to your users

The sweet spot is hybrid: let AI handle the grunt work, let humans handle the understanding. If your documentation system is trying to fully automate everything, it's going to produce technically-accurate garbage that nobody can use.
The GitHub Problem (and Why It Matters)
If your code lives in GitHub (or GitLab, or whatever), your documentation system needs to be a first-class citizen of that ecosystem. Not a sidecar. Not an afterthought.
This sounds obvious, but most documentation tools still treat Git as a storage layer rather than an event source. They'll store docs in Git. But they won't react to Git.
What you want:
- PR merges trigger doc updates
- Doc changes appear as part of the PR workflow
- Doc failures block merges (when you want them to)
- The documentation repo and code repo stay in sync automatically
This is the difference between "docs-as-code" as a file format choice and "docs-as-code" as an architecture. The file format doesn't matter if the process is still manual.
A Realistic Assessment
So where are we actually at in January 2026?
What works today:
- Automatic API reference generation from code
- Detecting doc staleness when code changes
- Basic diff-triggered doc updates
- GitHub integration that doesn't suck
What's getting better:
- Understanding semantic changes vs. syntactic changes
- Preserving human-written content during automation
- Cross-referencing between doc sections automatically
- Multi-repo documentation coherence
What's still hard:
- Generating actually-good tutorials
- Knowing what to document vs. what to skip
- Handling undocumented legacy codebases
- Making AI-generated content not sound like AI-generated content
The gap between "works in demos" and "works in production" is narrowing, but it's still there. If someone tells you they've solved documentation completely, they're selling you something.
Practical Advice (No Buzzwords)
If you're trying to actually improve your documentation situation, here's what I'd do:
- Measure the gap. How many code changes touch documented features? How many of those also update docs? If you don't know, you can't improve.
- Start with reference docs. These are the easiest to automate and the highest-leverage. If your API reference is always accurate, you've already won half the battle.
- Automate the detection, not just the generation. Even if you're not ready for auto-generated docs, a system that tells you "hey, this PR probably needs doc updates" is valuable.
- Keep humans in the loop for tutorials and concepts. AI can write "this function takes a string and returns an integer." It cannot write "here's why you'd want to do this in the first place."
- Make docs part of CI. If docs are broken, the build should fail. Otherwise, they'll stay broken forever.
What This Means For Teams
The teams I've seen do documentation well in 2026 have one thing in common: they treat documentation as infrastructure, not content.
They don't have "documentation sprints" or "doc days." They have pipelines that generate and validate documentation continuously. When something breaks, they fix it like they'd fix a broken test: not in a quarterly cleanup, but now.
This isn't about any particular tool. It's a mindset shift. Documentation isn't something you write when you're done coding. It's something that emerges from the coding process itself.
We're still in the early days of this transition. A lot of what I've described here is aspirational: where the best teams are headed, not where everyone is. But the direction is clear.
The teams that figure this out first are going to have a massive advantage. Not because good docs are a nice to have, but because bad docs are actively costing you: in support tickets, in onboarding time, in customers who bounce because they couldn't figure out your product.
Documentation debt is real debt. And we finally have the tools to pay it down.
